From SEO to Growth Marketing: How Organic Search Became a Full-Funnel Growth Strategy

SEO growth marketing

For about twenty years, SEO had a simple contract with the business: if you rank higher, you get more clicks, and more clicks turn into more customers. However, that scenario has quietly changed significantly. In the first four months of 2026, 68.01% of United States Google searches ended without a click of any kind — not to a website, not to an ad, not even to Google’s own properties — according to SparkToro’s analysis of Similarweb clickstream data. Two years earlier, the figure was 60.45%. A decade ago it was around 45%.

The rankings did not disappear. The traffic did. That single decoupling is why organic search is being rebuilt as a growth prospect of business rather than a traffic discipline—one that runs across demand creation, discovery, decision-making, conversion, and retention —and that now has to be visible in two places at once: the classic search results page and the AI answer. Getting that second surface right is the work we describe as Generative Engine Optimization (GEO), and it is no longer a side project bolted onto an SEO retainer.

This article will cover the details of what really changed over the year, what the evidence does for business and what does not support business growth, where SEO strategy and growth marketing collide with each other, and a practical operating model you can run in 2026–2027. Where a number is contested, we say so. Where something is a forecast rather than a fact, we label it.

What is SEO growth marketing?

SEO growth marketing is the practice of running organic search as a full-funnel revenue system rather than a traffic channel — measured by pipeline, customers, revenue, and retention rather than by rankings and sessions, and executed across both traditional search results and AI answer engines.

In practical terms, it means three concrete segments:

  • The portion of brand popularity changes from “A page that ranks higher for a keyword” to “A page that becomes a buyer buying decision,”. Both pages become customer choices due to advanced SEO,
  • The surface changes. From one channel (Google’s ten blue links) to two (Google plus AI assistants), with a third emerging as agents begin transacting on a buyer’s behalf.
  • The scorecard changes. From sessions and average position to qualified pipeline, revenue per visitor, share of AI answers, branded search increase, and customer lifetime value.

None of this progress indicates SEO fundamental approaches are obsolete. Google has published new documentation in May 2026 that makes it clear that focusing on optimizing for its generative AI features is not a separate discipline from SEO. What has changed is not the craft. It is the new accounting.

What actually changed: the evidence

What actually changed: the evidence

Clicks fell faster than visibility

The clearest signal is the gap between impressions and clicks. Ahrefs’ tracking, cited in the SparkToro study, puts AI Overviews on more than 20% of all searches, and finds click-through rate roughly 60% lower on the top organic result when an AI Overview is present. Ahrefs’ own aggregated panel of more than 75,000 opted-in domains showed the share of traffic Google sends to those sites falling about 8 percentage points between June 2025 and May 2026 — a drop of roughly 22% — and those are sites with professional marketers actively working to grow traffic.

Independent research shows in the same direction with different parameters. Pew Research Center’s July 2025 study of 68,879 US searches found users clicked an organic result on 8% of visits where an AI summary appeared, versus 15% where it did not. Seer Interactive’s tracking of informational queries reported a steeper fall in absolute CTR. The studies disagree on scale — they measure different query sets, different countries, different click types and different periods — but not on direction. Every credible study measuring the effect has found a decline.

Buyers moved part of their research into chat

The demand side moved too. G2’s Answer Economy report, based on a March 2026 survey of 1,076 B2B software buyers and decision-makers across North America, EMEA and APAC, found that 51% now start software research in an AI chatbot more often than in Google, and 71% use AI chatbots somewhere in the research process. Sixty-nine percent said an AI chatbot surfaced information that led them to a different vendor than they had planned on, and roughly a third bought from a vendor they had not previously heard of.

Google restructured search itself

At Google I/O on 19 May 2026, Google announced the largest set of changes to Search in over two decades. Per Google’s own Search blog: Gemini 3.5 Flash became the default model inside AI Mode globally, the search box was rebuilt for conversational input, and “information agents” — background agents that monitor the web continuously and report back — began rolling out to AI Pro and Ultra subscribers. Google also stated that AI Mode had passed one billion monthly users and AI Overviews reached about 2.5 billion

One correction worth making, because a lot of coverage got it wrong: Google said Gemini 3.5 Flash is the default model within AI Mode, globally. Several widely shared write-ups reported that “AI Mode is now the global default” search experience. That is not what Google’s documentation says, and SparkToro’s clickstream data supports the more modest reading — only 0.34% of US searches reached AI Mode between January and April 2026. AI Mode is growing very fast from a small base. It is not yet at that volume.

Google published its position on GEO

In May 2026, Google Search Central published Optimizing your website for generative AI features on Google Search. It is the first official documentation stating Google’s position: optimizing for generative AI features is, from Google’s perspective, still SEO. The guide includes a myth-busting section that explicitly tells site owners they can ignore content chunking, llms.txt files, and inauthentic mention-building for Google Search purposes. Google separately confirmed in June 2026 that llms.txt files neither help nor harm rankings.

This matters for budgeting. If a vendor is selling you a “GEO stack” that is mostly llms.txt files and chunked FAQ pages, Google has now told you in writing that it does nothing for Google. The parts of AI visibility that do appear to matter — original, non-commodity content, clean rendering, consistent entity signals, credible third-party corroboration — are indistinguishable from good SEO done properly.

The measurement break: why the stoppage of web traffic acts as a proxy for growth strategy

Here is the valid reason to support this statement. Most organic reporting is still built on an assumption that no longer holds: that a visit is the smallest observable unit of value.

Three things broke that assumption more or less simultaneously:

  1. Answers replaced visits. When an AI Overview answers the question, your content still influenced the buyer. Nothing in your analytics records it.
  2. Research moved off-site. When a buyer forms a shortlist inside ChatGPT or Gemini, the entire consideration stage happens on a surface you cannot instrument.
  3. Agents began transacting. Google’s Universal Cart and the Universal Commerce Protocol announced at I/O 2026 point toward purchases initiated by agents across Search, Gemini, YouTube, and Gmail. (Emerging trend — early rollout, limited markets and partners as of mid-2026.)

Meanwhile, the web traffic that arrives from AI surfaces behaves in a different manner. As per Semrush’s June 2025 study, more than 500 high-value digital marketing and SEO topics found that the average AI-search visitor was worth roughly 4.4 times the average traditional organic visitor when measured by conversion rate. Ahrefs published internal data the same month showing AI-referred visitors made up about 0.5% of their traffic but drove 12.1% of signups.

After carefully reviewing those two numbers, you can assume certain circumstances. Semrush’s figure comes from one vertical area that is related to marketing and SEO topics. Ahrefs’ figure denotes a single company’s own product. Conductor’s analysis of 13,770 domains found AI referral traffic averaging roughly 1.08% of total sessions. The honest summary: AI referral volume is currently small for most businesses, its conversion quality is consistently better than average across multiple independent measurements, and the size of the premium varies enormously by industry. Do not build a 2027 forecast on a 4.4x multiplier applied to your whole funnel.

SEO and growth marketing: where they actually overlap

SEO and growth marketing: where they actually overlap

Growth marketing and SEO were historically different jobs with different reflexes. Growth marketers ran experiments against a funnel metric. SEOs built assets against a ranking metric. The convergence isn’t that SEO became growth marketing—it is that the constraint SEO used to optimize against (rankings) stopped predicting the outcome growth marketing optimizes for (revenue).

Dimension Traditional SEO Growth marketing SEO growth marketing (2026+)
Primary metric Website rankings, audience impressions, sessions Activation, CAC, LTV, retention qualified pipeline, and revenue from organic demand, across click and no-click surfaces
Unit of work A web page of a brand can target a particular keyword an experiment can target a specific funnel step an asset that provides answers to specific questions of a real buyer and motivates the buyer with the answer.
Time horizon 6–12 months to rank 2–6 week test cycles Compounding assets plus short conversion and messaging experiments
Attribution model maintaining last-click conducted process through organic search

Cohort, incrementality, media mix Blended: self-reported attribution, incrementality tests, correlation dashboards
Content brief Keyword, volume, word count, entities Audience, objection, offer, hypothesis Buying question, objection, evidence, decision criteria, next step
Success without a click Counted as failure Not modelled Counted — via citation share, brand search lift and self-reported discovery
Main risk Algorithm volatility Local optima, short-termism Optimising for the surface that is easiest to measure rather than the one buyers use

Comparison prepared by Digital Piloto, August 2026.

The overlap of analyzing parameters has become large enough so that maintaining the two teams separately is now a critical problem. An SEO team without conversion ownership will keep publishing top-of-funnel content that ranks and never converts. A growth team without search ownership will keep buying demand that organic could have earned. The functional merge is where our digital marketing services now sit, because the handoff between the two used to be where most of the revenue leaked.

Where organic search now touches every funnel stage

Funnel stage Old SEO job New organic job KPI that actually matters
Demand creation Not owned Be the source AI engines and search features quote when the category is explained Citation/mention share on category questions; branded search volume trend
Discovery Rank for head informational terms Be present in both the SERP and the AI answer for problem-phrased queries Answer presence rate; impression share on non-branded problem queries
Consideration Thin “best X” listicles Criteria-led buyer guides that frame how the decision should be made Assisted pipeline; scroll-to-CTA and comparison engagement
Decision Product/service pages Honest comparisons, pricing transparency, proof, objection handling Conversion rate by page; lead quality score
Conversion Handed to CRO or nobody Owned by the organic team — offer, form, friction, follow-up Revenue per organic session; cost per qualified lead
Retention & expansion Rarely touched Support, onboarding and use-case content that reduces churn and drives expansion Ticket deflection; repeat purchase rate; LTV by acquisition source
Advocacy Link building Reviews, third-party profiles and community presence that AI systems read as corroboration Third-party citation coverage; review volume and recency

Notice that the last row does double duty. G2’s 2026 research found that a citation from a review site was the single most confidence-inspiring signal in an AI answer for 45% of software buyers. Review-site presence stopped being reputation management and became a distribution channel.

The Organic Growth Stack: a practical framework for 2026–2027

The Organic Growth Stack: a practical framework for 2026–2027

Frameworks are only useful if they change what you do on Monday. This one has five layers and one spine. Build the spine first; without it, you cannot tell whether any of the layers worked.

5 Retention & advocacy Churn, LTV, reviews, community, corroboration
4 Conversion Offer, friction, proof, response time
3 Decision content Comparisons, criteria, pricing transparency
2 Dual-surface discovery Google SERP + AI answer engines
1 Entity & demand base Who you are, described consistently everywhere
MEASUREMENT SPINE   first-party data  ·  self-reported attribution  ·  incrementality tests  ·  correlation dashboard

Layer 1 — Entity and demand base

AI systems build a model of what your company is and which category it belongs to. If your homepage, your review profiles, and your social presence describe you three different ways, the model hedges — and a hedging model recommends the competitor it understands better. Audit how you are described across every property you appear on and force consistency. Then make sure content connects your brand to the upstream problem your buyers experience, not just your product. If nothing on the open web says you solve a given problem, no AI system can recommend you for it.

Layer 2 — Dual-surface discovery

A dual-surface discovery system is useful for the same type of content work by using two different destinations. For Google, it means following Google’s own guidance, which should be unique, expert-led, non-commodity-based content that renders a clear message and is crawlable. For AI assistants, add explicit definitions, clear cause-and-effect statements, stated decision criteria, dated statistics with named sources, and content structured so a specific claim can be lifted without losing meaning. These are not two content programs. They are one program with a stricter clarity standard.

Layer 3 — Decision content

This is the layer most organic programs are thinnest on, and the most expensive gap to have. If you do not publish the comparison, the criteria, and the honest trade-offs, a competitor will—and they will frame the evaluation in their own favor. Write the buyer’s guide for your category. Write the head-to-head against the competitor your prospects name most. Include the cases where someone else is the better fit; it is the fastest way to become the source both buyers and models trust.

Layer 4 — Conversion

If fewer people arrive on your website, each arrival has to be more worthy than the previous one. It is vital to give full authority to the organic team over what happens after the click: the offer, the form length, the proof above the fold, the response time on the inquiry. In a 68%-zero-click environment, a 20% lift in conversion rate on the visitors you still get is often worth more than a 20% lift in rankings

Layer 5 — Retention and advocacy

Organic content can reduce support load, improve onboarding facility, and drive repeated purchase, compounding twice: once in the form of LTV, and another in the form of corroborating material that AI system reads when deciding whether to recommend you.

Discussion about the measurement section

It is the perfect time to replace “organic sessions” as the headline KPI for your brand visibility and run four things in parallel:

  • Self-reported attribution. A single line that is “How did you come to know about us?” It comes with the field on every inquiry form along with free text. It is the only cheap component that catches AI-influenced demand that your traditional analytics never experiences.
  • Answer-surface tracking system. It builds a fixed list of the 50–150 questions your buyers actually ask, and measures how often you are mentioned and cited across the major assistants. Tracking it monthly against named competitors is a useful success parameter.
  • Incrementality and correlation. Where you cannot attribute, correlate the customers’ search. Tracking branded search volume, direct traffic, and inquiry volume against publishing and PR activity on a single dashboard is useful.
  • Revenue calculation per session by source. Organic segment creation, AI referral, and branded separately are vital aspects of this system. They behave nothing alike, and averaging them hides the story.

Expert insight: what we would prioritise first

Strategy note — Digital Piloto

If a business came to us today with declining organic traffic and flat revenue, we would not start with content volume. We would start in this order:

  1. Instrument first. Self-reported attribution that is present on every form, and a named prompt set for tracking the answer, are two vital considerations. After two weeks of working with this and without it, you can feel that everything after is guesswork.
  2. Fix the decision layer. Comparison, criteria, and pricing content usually represents the largest recoverable pipeline and requires no new traffic.
  3. Force entity consistency. One sentence describing the business, used identically everywhere. Cheap, fast, and it is what determines whether models can place you at all.
  4. Only then increase publishing volume — and against buying questions, not traffic keywords.
The instinct to publish more when traffic falls is understandable and almost always wrong. More commodity content in a zero-click environment produces more impressions and no more revenue.

This is also why we treat search as one input into an AI-driven digital marketing strategy rather than a standalone service line. The channel boundaries that made sense when each channel had its own attributable click no longer describe how buyers behave.

What is confirmed, what is emerging, and what is a forecast

What is confirmed, what is emerging, and what is a forecast

Confirmed current developments

  • Zero-click share of US Google searches reached 68.01% for January–April 2026 (SparkToro/Similarweb).
  • Google published official documentation in May 2026 stating that generative AI optimization is still SEO, and named llms.txt, chunking, and inauthentic mentions as unnecessary for Google Search.
  • Gemini 3.5 Flash is the default model inside AI Mode that is used globally; information agents and a rebuilt search box were announced at I/O on 19 May 2026.
  • AI Mode passed one billion monthly users; AI Overviews reach approximately 2.5 billion.

Emerging trends

  • Agentic commerce. Universal Cart system, the Universal Commerce system, and the Agent Payments method are useful in limited market places with specific named embedded partners. Whether agent-initiated purchase becomes a material share of e-commerce revenue is not yet established.
  • Evaluate platforms as AI distribution. Strong early evidence in B2B software; less well evidenced in other categories.
  • AI referral quality premium. Consistently positive across several independent measurements, but with a wide range and heavy vertical variation.

Professional predictions (Digital Piloto point of view is clearly described as a user-friendly opinion)

  • Through 2027, organic traffic targets will be quietly dropped from most senior marketing scorecard holders, and it is surely replaced with pipeline and share-of-answer metrics. We expect resistance from agencies whose reporting is built on sessions.
  • “GEO” as a separately sold product will consolidate back into SEO retainers within roughly 18–24 months, following Google’s documented position — while remaining genuinely distinct for non-Google assistants, where different corroboration signals apply.
  • Businesses that work with first-party data and maintain a close relationship with their customers through email, community, and product will get advantages, because those are the only channels where no platform can throttle.

Common mistakes we see

  • Reporting impressions as if they were progress. Impressions have risen for many sites while revenue fell. It is a symptom of the decoupling, not evidence of success.
  • Buying “AI visibility” tooling before defining the question set. A dashboard tracking the wrong 200 prompts is worse than no dashboard.
  • Treating GEO as a separate content programme. It doubles cost and, per Google’s documentation, adds nothing on the largest surface.
  • Cutting content investment because traffic fell. Your content is still what grounds the AI answers. Stopping publishing removes your influence over what those answers say about your category.
  • Applying a headline conversion multiplier to a forecast. The 4.4x and 23x figures come from specific verticals and specific companies. Measure your own.
  • Leaving conversion with a different team. In a low-click world, this is where the compounding happens.

Frequently asked questions

Is SEO going to die by the end of 2026?

No, SEO is not going to die by 2026. Organic search traffic can fall, apparently, but search remains the largest section of new discovery for users, and Google’s AI features are grounded in the same index and ranking systems as traditional results. What has died is the reliable relationship between rankings and traffic. SEO as an exposure and authority discipline is arguably more important; SEO as a traffic-forecasting exercise is finished.

What is the difference between SEO and GEO?

GEO (Generative Engine Optimization) is specifically optimized content that is found inside the AI-generated portfolio. For Google specifically, Google’s May 2026 documentation states this is not a separate discipline from SEO. For non-Google assistants such as ChatGPT and Perplexity, the practical work differs more — corroboration from third-party sources, entity clarity, and mention frequency carry relatively more weight than backlinks alone. The honest answer: it is one skill set, applied to two audiences, with different evidence signals.

Should I invest in top-of-funnel content if nobody clicks my website?

Yes, but change what you measure it against and what it contains. Informational content is now primarily a citation and influence asset rather than a traffic asset. Two changes make it worth the cost: judge it on citation frequency and branded search lift rather than sessions, and make sure every piece connects the problem it describes to the solution category and to your product, rather than stopping at the problem.

How do I measure SEO’s contribution to revenue when the journey stays invisible?

By using three instruments together, you can measure the SEO contribution to your business revenue. Self-reported attribution on inquiry forms catches influence your analytics misses. Correlation dashboards can easily track branded search, influenced direct traffic, and fulfilled inquiries against publishing activity. Incrementality tests — pausing or concentrating activity in matched segments — provide the closest thing to causal evidence. Treat last-click organic reporting as a floor, not an estimate.

How much of my traffic should be coming from AI assistants?

Currently very little, for almost everyone. Conductor’s analysis across 13,770 domains found AI referral traffic averaging roughly 1.08% of sessions. If you are near that, you are normal. The reason to invest isn’t the current volume—it is that research and shortlisting behavior has moved there ahead of the click, and the visitors who do arrive convert better than average across every independent study we have found.

Do I need an llms.txt file?

Not for Google. Google’s documentation names llms.txt as unnecessary, and Google confirmed in June 2026 that such files neither help nor harm rankings. Some third-party agents and documentation crawlers do read them, so there is a marginal case for developer-facing sites. It should be near the bottom of any priority list.

Is growth marketing just a rebrand of digital marketing?

No, though the terms are used loosely. Digital marketing describes the channels; growth marketing describes an operating method — experiment-led, funnel-wide, and accountable to a business metric rather than a channel metric. The reason the distinction now matters for SEO is that organic search finally has a reason to adopt the method: its old channel metric stopped predicting the business outcome.

How long does this take to show results?

Conversion and decision-layer work typically shows movement within one quarter because it acts on demand you already have. Entity consistency and answer-share improvements are slower and less predictable. SEO friendly and GEO-friendly models are retrained and refreshed on their own schedules, and there is no equivalent of a crawl request. Plan on a quarter for conversion gains and two to three quarters before answer-share trends become readable above noise.

Where to go from here

The shift from traditional SEO to growth marketing is not a race, and it is not a reason to spend more money on marketing purposes. It is a reallocation away from producing content that only competes for clicks without any long-term existence. It focuses on owning the questions that buyers ask, the criteria they search for in the product, the answers machines give about your category, and the magic tricks that happen in the moments you get consumers’ attention.

If you want a view of where your own organic program is leaking pipeline — which buying questions you are absent from, which pages name a problem and stop, and what your answer-share looks like against named competitors — that is the diagnostic we run before recommending any work at all.
